Besonders stolz sind wir im ersten Halbjahr 2014 auf den Projektanlauf des neuen Jaguar F-Type in unserem britischen Werk. Um diese und ähnliche Herausforderungen zukünftig noch effizienter lösen zu können, stellen wir Ihnen unser ganzheitliches Lean-Management-Programm unter dem Namen POLYTEC Performance System vor. Fit für die Zukunft machen uns jedoch auch Investitionen in Lackierkabinen in unserem Werk in Hörsching, in Automatisierungsanlagen am Beispiel Ansaugsysteme in Wolmirstedt und nicht zuletzt die verstärkte Zusammenarbeit mit Ratipur in Ungarn in Bezug auf Motorakustiklösungen aus PUR-Schaum. LEAN MANAGEMENT À LA POLYTEC LEAN MANAGEMENT À LA POLYTEC Ende 2013 launchte die POLYTEC GROUP ein nachhaltiges und ganzheitliches Lean-Management-Programm unter dem Namen POLYTEC Performance System, kurz PPS. Das Ziel: durch einfachere, effizientere Arbeitsprozesse mit jedem Handgriff Werte schaffen. Das Motto: Mach es einfach mit System! Der Doppelsinn ist dabei bewusst gewählt – „Mach es einfach“ kann sowohl im Sinn von „Do it simply“ als auch von „Just do it“ verstanden werden. Der Zusatz „mit System“ bestimmt überlegtes Handeln zur Grundlage aller Tätigkeiten. Bauteile werden – ebenso wie ihre Entwicklung und Produktion – immer komplexer, die Qualitätsansprüche laufend höher und das Abrufverhalten dabei volatiler. Gleichzeitig nehmen Wettbewerb und mit ihm der Preisdruck zu. Ebensee (Österreich) notwendig, die mittelfristig geplante Umstellung der dortigen Fertigung von einfachen Non-Automotive-Produkten auf höherwertige Fahrzeugteile vorzuziehen. Parallel dazu begann die Neu- nagement und Belegschaft. „Wir haben diese Prozesse bislang durchwegs gut bewältigt, sie haben aber auch neues Optimierungspotenzial aufgezeigt. Das ist bei einem Wachstumsprozess aber nicht ungewöhnlich. OLYTEC- Mitarbeiter eine wichP tige Rolle. Erste Workshops zu diesem Programm fanden bereits Ende 2013 statt, 2014 ging es in die Intensivphase. Nach Self- Assessments in den Bereichszentralen der Geschäftsbereiche „Um trotzdem erfolgreich zu bleiben, gibt es nur eines: sich so schlank und schlagkräftig aufzustellen wie nur irgend möglich“, erläutert Alfred Kollros, Produktionsvorstand der POLYTEC GROUP. „Das erfordert natürlich auch ständige Anpassung und Optimierung auf allen Ebenen und in allen Bereichen des Konzerns.“ Für POLYTEC gilt also, sich stets flexibel an neue Kundenwünsche und Anforderungen anzupassen – vom Produktdesign über die Technologien bis hin zu den Prozessen. „Es gibt viele Details, die Einfluss auf unsere dauerhafte Wettbewerbsfähigkeit sowie die Partnerschaft mit unseren Kunden haben.“, so Kollros. Das Thema Prozessoptimierung ist nicht neu für POLYTEC, die seit 1995 einige der renommiertesten Automobilhersteller zu ihren Kunden zählt und daher mit Druck und höchsten Ansprüchen überaus gut umgehen kann. Jedoch gewann es 2013 durch mehrere Faktoren erneut an Brisanz. Abgesehen von der hohen Volatilität im Abrufverhalten der Kunden, war POLYTEC im vergangenen Jahr mit rund 100 Projekt-Neuanläufen beschäftigt. Zugleich machte es der kurzfristige Ausfall beider Hauptkunden des Werks in 04 A long-term, holistic lean management programme is being launched at the POLYTEC GROUP under the name POLYTEC Performance System, or PPS for short. Accordingly, the double meaning of the project motto, “Do it simply, but systematically!” is quite deliberate. “Do it simply” can be understood as not only implying the use of uncomplicated working methods, but also “Just get on with it!” while the rider, “but systematically” indicates that careful consideration underlies all activities. Like their development and production, components are becoming ever more complex, while quality requirements are rising steadily and call-up conduct is increasingly unpredictable. At the same time, both the competition and related price pressure are intensifying. Therefore, as Alfred Kollros, the POLYTEC GROUP COO, explains: “In order to remain successful in this environment, there is only one answer. Namely, to be as lean and efficient as possible, which naturally requires ongoing modifications and optimisation at every level in all areas of the group.” PPS – creating value at every step through simpler and more efficient working processes “Our aim is that every employee concentrates on activities that acutally create value. Im Werk Hörsching wiederum, das traditionell auf Kleinserien ausgerichtet war, kam mit dem Fertigungsstart des Engine Soft Covers für Volvo nun auch eine Großserienproduktion hinzu. Diese Veränderungen stellten hohe Anforderungen an Ma- Wichtig ist uns dabei, dass man unmittelbar und konstruktiv darauf reagiert“, führt Herr Kollros näher aus. „Unser erklärtes PPSZiel ist, dass sich alle Mitarbeiter auf tatsächlich wertschöpfende Tätigkeiten konzentrieren. Das schließt neben insgesamt höherer Transparenz auch gesamtheitliches, prozessorientiertes Denken mit ein.” Dabei spielt natürlich auch die Qualifizierung der PLASTICS, COMPOSITES und CAR STYLING, folgten im Februar und März Workshops zum Thema Lean-Management-Design, in denen das POLYTEC Performance System (PPS) als zukünftiges Arbeits- und Managementsystem erarbeitet wurde. Der nächste Schritt sind nun Wertstromprojekte und Qualifizierungs-Workshops. Alfred Kollros: „Wir müssen dort, wo die Prozesse tatsächlich stattfinden, präsent und reaktionsfähig sein. Das funktioniert natürlich nur, wenn alle Mitarbeiter den Lean-Gedanken mittragen. Daran arbeiten wir jetzt mit a ller Kraft.“ Clearly process optimisation is nothing new for POLYTEC, which since 1995 has had a clientele that includes some of the world’s most respected automotive manufacturers and is therefore well accustomed to dealing effectively with pressure and the most stringent demands. However, in 2013 these matters became even more topical due to a number of factors. Apart from the high levels of volatility with regard to customer call-up patterns, during the past year POLYTEC was involved in around 100 new project start-ups. At the same time, the sudden loss of both the main clients of our plant in Ebensee (Austria) necessitated the bringing forward of the production switch from simple non-automotive products to higher value automotive parts that had originally been planned for the medium-term. Moreover, the painting works in Rastatt (Germany) underwent restructuring with a shift from the single customer concept used to date to a multi-customer approach. And if that were not enough, with the start of the soft engine cover manufacture for Volvo, the Hörsching plant, which had traditionally focused on small batches, now had to deal with an additional large series production order. These changes made major demands on both the management and the workforce. Alfred Kollros: “We have been shown fresh potential for optimization. This is not unusual in the course of a growth process, however what is important is to react immediately and in a constructive manner. Our declared PPS aim is that every employee concentrates on activities that actually create value. Apart from increased overall transparency, this also involves holistic, process-oriented thinking.” The training of POLYTEC personnel naturally plays an im- portant role within this scenario. PPS-related workshops are taking place since 2013. Following self-assessments at the headquarters of the business units, lean management design workshops were held in February and March during which the POLYTEC Performance System (PPS) was drawn up as a future work and management system. The next step consists of value flow projects and qualification workshops for the lean management organisation. Alfred Kollros: “We must have a presence and be capable of reacting where the processes actually take place. Logically, this can only be achieved when the entire workforce contributes to the lean thinking. Therefore, we are currently making every effort to attain this goal.” K. VORSPRUNG DURCH UNABHÄNGIGKEIT DIE IN-HOUSE PRODUKTION VON SMC IN GOCHSHEIM LEADERSHIP BORN OF INDEPENDENCE IN-HOUSE SMC PRODUCTION IN GOCHSHEIM Was 1987 mit vier SMC-Maschinen und 12.000 Tonnen Jahresproduktionsmenge begann, ist heute eines der wertvollsten Assets der POLYTEC GROUP. Durch die marktunabhängige Herstellung von SMC-Halbzeug profitieren POLYTEC-Kunden von einem hohen Maß an Flexibilität und einem adäquaten Preis-Leistungs-Verhältnis. POLYTEC COMPOUNDS in Gochsheim (Deutschland) versorgt heute alle Werke der Geschäftseinheit COMPOSITES mit dem leistungsfähigen Werkstoff. Seit seiner Gründung hat sich das jährliche Produktionsvolumen des Werkes beinahe verdoppelt. Rund 50 Mitarbeiter sorgen im Dreischichtbetrieb für die Herstellung von SMC und Carbon-SMC. Dem hauseigenen Labor kommt bei der Materialentwicklung die wichtige Aufgabe der Erprobung neuer Rezepturen zu. 50 aktive Mischungen sind aktuell im Einsatz. Im letzten Arbeitsschritt wird das Halbzeug in Verpackungseinheiten von 400- bis 1600-Kilogramm konfektioniert. Die anschließende Reifung erfolgt in einem speziell konditionierten Lager. Danach erfolgt der Transport zum Kunden oder zur Weiterverarbeitung in ein anderes POLYTEC-Werk. Das Halbzeug kann je nach Rezeptur bis zu 28 Tage lang verarbeitet werden. W. The marketindependent manufacture of SMC semis incorporates a clear competitive advantage that is passed onto POLYTEC customers via the products. Today, POLYTEC COMPOUNDS in Gochsheim (Germany) supplies SMC to all the plants in the COMPOSITES business unit. Since its foundation, the annual production volume of the plant has virtually doubled. Roughly fifty employees produce SMC and carbon SMC in three-shift operations. The laboratory has the important task of developing and testing new recipes. Fifty active blends are currently in use and in addition to an outgoing goods inspection, which is carried out by laboratory staff, perfect production is secured by means of quality checks of POLYTEC employees. For all batches, the outgoing goods inspection is automatically converted to a customer‘s test certificate using SAP. In the final working phase, the semis are tailored into packaging units from 400 to 1,600 kg. The maturation takes place in an especially conditioned warehouse. Depending on the recipe, the semis may be processed during a period of up to 28 days. Von der 2-komponentigen Laboranlage mit 2-Liter-Tanks für kalt zu verarbeitende Materialien bis hin zur 6-komponentigen, fahrbaren Produktionsanlage mit beheizten 1.800-Liter-Arbeitstanks deckt POLYTEC hier das ganze Spektrum ab. Apart from system customisation in line with client requirements, POLYTEC‘s competences include modern control technology and a diversity of mixing head systems for bonding, casting and foaming. NEW PAINT BOOTHS FOR POLYTEC CAR STYLING Zwei Neuaufträge sorgten für einen raschen Beginn der Umbauarbeiten Anfang April 2014. Bis Ende Juni erfolgt die Inbetriebnahme der Lackierboxen und bereits im August wird die erste Lieferung von dort lackierten Teilen an Kunden erfolgen. Diese führt qualifiziertes POLYTEC-Personal gemäß Kundenspezifikation durch. Zukünftig werden jährlich über 100.000 Teile mit Class-A-Oberflächen in den neuen Kabinen lackiert. C. GRUBER, POLYTEC HOLDING In order to be able to fulfil customer requirements to an even greater degree, POLYTEC is investing EUR 500,000 in two highly modern paint booths at its plant in Hörsching (Austria), which is also the location of the group‘s headquarters. Moreover, in line with the lean management concept PPS (details on page 5), the new cabins will be smoothly integrated into existing production and therefore also raise the efficiency levels of internal working procedures. Two new orders ensured a quick start of the conversion work at the beginning of April. Commissioning of the booths will then follow at the end of June. August will see the initial deliveries of painted parts from the new facilities. The booths will enable POLYTEC CAR STYLING to paint small batches with a wide variety of parts in Hörsching, which will provide the greatest possible flexibility. Prior to spraying, the parts will be product-specifically cleaned and/or pre-treated; e.g. for surface activation by flaming. Once the water-dilutable primers and top coats have dried and cured, the parts will be polished if required. Lastly, qualified POLYTEC personnel will complete a final inspection according to customer requirements. Um den Auftrag in gewohnter Perfektion realisieren zu können, wurde bei POLYTEC CAR STYLING in Bromyard neben der Anschaffung einer hochmodernen RRIM-Kolbendosieranlage sowie eines neuen Werkzeugs für die Frontstoßfänger, eine Gebäudeerweiterung speziell für dieses Projekt umgesetzt. In diesem neu geschaffenen Produktionsbereich erfolgt nun die anspruchsvolle Montage der über 1.000 möglichen Stoßfänger-Varianten. Following an intensive planning phase that involved virtually every department from development and IT to production, quality management and logistics, the project launch, which Jaguar moved forward at short notice, was completed with great success at the end of 2013. To complete the order with the usual perfection, apart from the purchase of a new RRIM dosing system as well as the re-tooling of bumper skins and assembly stations, a building at POLYTEC CAR STYLING in Bromyard was enlarged especially for this project. The parts are post mould cured within an hour in order to secure the required physical characteristics of the finished product. The system possesses a barcode scanner that checks the correctness of the individual components, as well as highly sensitive sensors, which ensure that the appropriate number of screws is tightened to the correct torque. In addition, the system tests the electrical contacts and current flow, thus guaranteeing perfect cabling. Nach erfolgter Montage verlässt die Traktor-Motorhaube das POLYTEC-Werk um in der jeweiligen Kundenfertigungsstätte verbaut zu werden. Since mid-2013, POLYTEC COMPOSITES has been supplying the painted engine hoods and side parts for the Multi model. The end products from this successful cooperation are exported all around the world. The hoods manufactured by the POLYTEC COMPOSITES plant in Gochsheim (Germany) cover engines with around 100hp. The SMC material needed for the components is produced inhouse just a few hundred metres 16 distant in the POLYTEC COMPOUNDS works (details on page 7). After compression moulding, the engine hoods and the accompanying side parts are undercoated and then painted in typical Steyr livery. The red and white hoods are then joined with the red and black side parts, as well as the appropriate purchased components to form a single unit. Following assembly, the engine hoods leave the POLYTEC plant for installation in tractors at the customer‘s various production facilities. POLYTEC manufactures three different types of hood for the Steyr plants in Austria, Italy and Turkey. Now POLYTEC‘s engine hoods can be found on Steyr tractors all around the world. Beim Kunden Daimler Truck musste auf Grund eines teilweisen Modellwechsels von EURO 5 zu EURO 6, bei welchem der Lieferanteil der POLYTEC GROUP geringer ist, ein Umsatzrückgang von 35,1 % verzeichnet werden. Auch der Kunde MAN entwickelte sich im ersten Quartal mit einem Umsatzrückgang von rund 9 % negativ. Der Umsatzrückgang bei diesen Kunden konnte jedoch teilwei- se mit Neuaufträgen bei den Kunden Volvo Truck und DAF kompensiert werden, sodass im Nutzfahrzeugbereich im ersten Quartal 2014 ein Rückgang von nur 6,0 % verzeichnet wurde. In the first quarter of 2014, turnover in the non-automotive business remained almost stable compared to the previous year’s period. The loss in garden furniture sales could be partly compensated by sales generated with the new customer Miele. The start of production (SOP) for this project was in Q3 2013. CAPITAL EXPENDITURES INVESTITIONEN MILLION EUR Capital expenditures Die Investitionsauszahlungen erhöhten sich im ersten Quartal 2014 im Vergleich zum Vorjahr um 27,6 % auf 3,7 Mio. EUR. EUR und ist auf die Leasingfinanzierung von Spritzgussmaschinen zurückzuführen. Die in Vorperioden getätigten Investitionen in Produktionsanlagen führten zu einem Anstieg der Abschreibungen um 8,0 % auf 3,9 Mio. EUR im ersten Quartal 2014. PASSION CREATES INNOVATION Das Nettofinanzvermögen reduzierte sich gegenüber dem Bilanzstichtag 31.12.2013 bedingt durch den Anstieg der kurzfristigen verzinslichen Verbindlichkeiten um 7,8 Mio. EUR. auf 3,8 Mio. EUR. Das Nettoumlaufvermögen erhöhte sich auf Grund der hohen Anzahl an Projektanläufen im Spritzgussbereich und der erforderlichen Vorfinanzierung von Werkzeugprojekten sowie dem Anstieg des Geschäftsvolumens geringfügig um 2,2 Mio. This involved the plant facing fresh challenges, as the product was to meet extremely high optical and functional standards. In addition, just-in-sequence delivery and annual production of up to a million pieces in many different variants demands extremely precisely coordinated logistics. Owing to the space required for the new production, several million euros were invested in new buildings and modifications at the Lohne plant even before the start of the project. A specially built production hall offers room for up to twenty injection moulding systems. These are employed for the manufacture of roughly thirty individual components, which are subsequently combined in the new, neighbouring assembly hall in a complex just-in-sequence process to form the roughly 1,300 Miele assembly area at POLYTEC PLASTICS in Lohne, Germany variations of the switch panels. The components have a highly sensitive surface structure and are therefore transported to the assembly hall via an automatic conveyor system through an underground tunnel. This tunnel is part of a complex lean management concept, which has the objective of achieving the most efficient material flow possible for all components. The parts run through the printing and lettering station on an automated workpiece transport system. In the station, the lette- ring is printed onto the switch panels in various languages and the appropriate symbols are laser engraved onto the displays of the touchscreen control panels. Following an automatic visual check, the parts run through the assembly process, which for this product is particularly complex, owing to the diversity of the buttons, rotary selectors, operating and display elements involved. In order to prevent any component errors, the removal shafts have been fitted with a so-called operator guidance system, which indicates the respective part to be used by means of a light signal. This excludes the risk of confusion and guarantees a sequence that is constantly identical and reliable. The assembly line finally ends with an automatic function check, an individual visual inspection and sequential Miele packaging. Production facility for „white goods“ at POLYTEC PLASTICS POLYTEC EROBERT NEUE MÄRKTE NON-AUTOMOTIVE PRODUKTION AUF HÖCHSTEM NIVEAU 2013 lancierte POLYTEC PLASTICS in Lohne (Deutschland) die Produktion von Schalterblenden für Miele Waschmaschinen und Trockner. Dabei stellte sich das Werk neuen Herausforderungen, da an die Produkte überaus hohe optische und funktionelle Ansprüche gestellt werden. Die Just-in-Sequence-Fertigung bei hoher Variantenvielfalt und jährlichen Stückzahlen von bis zu einer Million erfordert zudem punktgenau abgestimmte Logistik. Mehrere Millionen Euro wurden aufgrund des Platzbedarfs der neuen Produktion schon vor dem Projektstart in Um- und Neubaumaßnahmen am Standort Lohne investiert. In der eigens errichteten Fertigungshalle finden bis zu 20 Spritzgussanlagen Platz. An ihnen werden rund 30 Einzelkomponenten hergestellt, aus denen in der benachbarten, neuen Montagehalle in einem komplexen Just-in-Sequence-Prozess etwa 1.300 verschiedene Varianten Schalterblenden zu22 sammengebaut werden. Da die Teile eine höchst empfindliche Oberflächenstruktur aufweisen, werden sie über ein automatisches Fördersystem durch einen unterirdischen Tunnel in die Montagehalle transportiert. Der Tunnel ist Teil eines komplexen Lean-Management-Konzeptes, dessen Ziel ein möglichst effizienter Materialfluss aller Bauteile ist. Über ein automatisiertes Werkstückträgersystem durchlaufen die Teile die Bedruckungs- und Beschriftungsstationen. Hier werden Beschriftungen in unterschiedlichen Landessprachen auf die Schalterblenden gedruckt und entsprechende Symbole in die Displays der Touchscreen-Bedienfelder gelasert. Nach einer automatischen Visionsprüfung durchlaufen die Teile den Montageprozess, der wegen großer Variantenvielfalt der Tasten, Drehwahlschalter sowie Bedien- und Anzeigenelemente bei dieser Produktion besonders komplex ist. Um jeden Bauteilfehler zu vermeiden, wurden die Entnahmeschächte mit einem sogenannten Werkerführungssystem ausgerüstet, das die jeweils einzusetzenden Bauteile per Lichtsignal anzeigt. Somit sind Verwechslungen ausgeschlossen und die immer gleiche, prozesssichere Reihenfolge ist gewährleistet. Die Montagelinie endet schließlich mit einer automatisierten Funktionsprüfung, einer visuellen Einzelprüfung und der sequenziellen Miele-Verpackung. L. Danach wird das Bauteil mit dem Oberteil verschweißt. Die Montage von Ladeluftkühler-Dichtung und Duo-Sensor erfolgt durch einen Produktionsmitarbeiter. Über einen Rundtisch wird das Saugrohr anschließend in die automatische Montage der Drosselklappendichtung und der Zylinderkopfdichtung befördert. Um die anspruchsvolle Leckrate bei jedem Bauteil garantieren zu können, wird eine 100%-Dichtigkeitsprüfung durchgeführt. Mittels Lasergravur wird jedes Bauteil zur Nachverfolgung neben der Teilenummer, mit der Schicht- und Lieferantennummer sowie dem Datum der Freigabe versehen. Zuerst werden Unter- und Oberteil sowie das Trägerteil innerhalb eines Zyklus gleichzeitig in einem Werkzeug gespritzt. Der Füllvorgang im Werkzeug wird dabei durch einen optimal ausgelegten Heißkanal, Thermofühler und hoch sensible Drucksensoren gesteuert. Nach dem Spritzgussvorgang wird das Unterteil von einem Greifer in die Ultraschallschweißanlage gelegt und dort mit dem Stutzen, der als viertes Bauteil separat erzeugt und in der Vorrichtung positioniert wird, verschweißt. Währenddessen befinden sich Trägerteil und Oberteil in Parkposition. As in response to a major order, the company has installed a fully automated production line at Wolmirstedt in Gemany for the manufacture of complex intake manifolds in four variations. 26 Apart from fully automatic welding, the demanding production process also involves robot-controlled assembly and an inspection procedure that is again fully automated. Initially, the top, bottom and carrier parts are injection moulded simultaneously in a single tool and process. After injection moulding, the bottom part is laid in an ultrasonic welding unit by a gripper, where it is welded to the support, which has been produced separately as the fourth component and positioned in the jig. In the meantime, the carrier and the upper part remain in a par- ked position. Then, in the next step, a robot lays the lower and the carrier parts in the vibration welding unit. Subsequently, this assembly is joined to the upper part. The assembly of the intercooler seal and the duo-sensor takes place with the support of a production worker. The intake manifold is then transported via a round table for the automatic installation of the butterfly valve and the cylinder head seals. A leak test is completed to ensure adherence to the stipulated leakage rates. Finally, in order to facilitate subsequent tracing, each of the finished components is laser engraved with the part, shift and supplier numbers, as well as the date of release. G. For the first time, POLYTEC INDUSTRIAL showed its latest innovations at the wire and cable industry’s most important fair. 72,000 professional visitors from over 100 countries attended the event in the exhibition centre on the Rhine and were welcomed by a company stand that demonstrated its global networking and worldwide activities. Presentation of the POLYTEC Soft Cover, an engine cover made of PUR soft foam POLYTEC was delighted to accept an invitation from BMW to present its latest plastic solutions for the automotive s ector as an exhibitor at the Supplier Innovation Day in Munich on 30 January 2014. The focus was on blow moulding and carbon SMC lightweight solutions. On this occasion, over 650 BMW employees, who came largely from the engineering, model construction and purchasing areas, gathered at the FIZ forum at BMW. When at the beginning of the year, the POLYTEC plant in Lohne (Germany) launched a Production Day as a group pilot project; the degree of enthusiasm that this concept would arouse among the workforce still remained to be seen. The basic idea was that employees from every level of the administrative sector would spend a day working in the production area. Nicht nur die hohe Beteiligungsrate, sondern auch die durchwegs positiven Erfahrungsberichte der Teilnehmer führten nun zur Ausweitung des Projekts und der Einführung eines Produktionstages in vielen weiteren Werken der POLYTEC GROUP. The project was implemented at POLYTEC PLASTICS in Lohne from March to May and proved a major success. Over 100 white collar workers from every department used this singular opportunity to work in produc- tion for a complete shift and thus not only assemble and pack the familiar parts with their own hands, but also become acquainted with the working sequences in the production area. In this way, the employees’ sense of esteem with regard to both the finished products and the efforts of the production crew was enhanced and for the future, they also obtained a clearer understanding of what their demands on the workforce mean in reality. Both the high level of participation and also the thoroughly positive feedback from the staff led to the enlargement of the project and the introduction of a Production Day in numerous other POLYTEC Group plants.
