AWVN works on the lands, Unilever Benelux basis of the philosophy that it is precisely these aspects of the employer’s role that in large measure contribute to the fulfilment of the organisation’s goals. BECOMING A MEMBER? 3 QUESTIONS RAISED BY CLIENTS In our company the client must have pride of place. How do I achieve that? In your organisation the client must occupy centre stage. Your company has to be a smash hit when it comes to personal service. So how do you go about achieving that? You have a clear objective in mind, which means you know what you want. Your client must always have the feeling that you are there for him. You know that this approach will serve to set you apart from the competition. Your staff must find it enjoyable to help and please your clients. What kind of employees do you need? How do you encourage them? Good employment conditions can be helpful when it comes to these considerations. They should involve reasonable salaries and perhaps also make provision for a bonus scheme – although in this case not one that pays out in the event of an increase in sales, but only if and when customer satisfaction, for example, has increased. You want employees who enjoy communicating with others, and are good at that. These are the kind of people you want to hold onto in your company. But are you yourself setting a good example? What are the arrangements governing internal communication in your organisation? Is there scope for a genuine discussion, or is it in actual fact predominantly one-way communication? What can you change? Where would you say your weak points were if you wanted to become a genuinely service-driven company? AWVN answers your questions. We don’t present you with tedious reports, but provide you with practical advice on HR policy, labour relations and employment conditions. In short, we advise you on the tools you have at your disposal to achieve the best results, together with your employees. The trick is to put these tools to use in such a way that they help you to attain your corporate objectives. AWVN is the largest employers’ association in the Netherlands p More than 850 individual companies and trade associations are Tough times: cost-cutting, downsizing? Or are other solutions possible? Good times alternate with bad times. Sometimes you don’t have enough hands, and sometimes you have too many. What you need is greater flexibility. Do you obtain that by having recourse to stand-by workers, temporary employees or agency staff ? Or is it wiser to make sure that labour supply and labour demand are better geared to each other, or to devise more astutely organised work schedules? Is it possible to start working with flexible forms of remuneration: paying staff more if the company is doing well, and paying them slightly less if results are disappointing? And if such a system were introduced, what implications would it have for the employment conditions scheme and what impact would it have on labour relations in your organisation? You’re no “softie”, but you’re well aware that good labour relations are vital to the smooth running of your company. A poor working atmosphere is not in your interests at all, and yet your organisation has to become more flexible. How do you set about that? How do you organise the consultations with the trade unions and the staff council? And how do you inform the employees of the changes? AWVN answers your questions. It doesn’t present you with tedious reports but offers practical advice on how to achieve more flexible operations, restructuring, working time management, employment conditions and labour relations. AWVN ensures that you can capitalise on economic developments whilst at the same time maintaining good labour relations. QUESTIONS RAISED BY CLIENTS Your company is having a difficult time of it at the moment, and you are faced with the decision as to whether you should cut costs or lay off staff. Or are alternative solutions possible? members p Directly and indirectly there are some 19,000 affiliated companies p Together these companies employ more than 2 million people p QUESTIONS RAISED BY CLIENTS Does our company also benefit from allowing some of its employees to work from home? Many of your employees would be very keen to work from home one or two days a week. Is that something you would agree to, and if so what arrangements would have to be made in that respect? And would your company be better off for it? More and more companies around you are going along with this trend. They are quite happy for members of staff not to come to the office on one or two days a week, and to work from home instead. Your employees want that possibility, too. Will you agree to this? And if so, what is needed for this system to be put into practice? Quite a few employers assume that for telecommuting you don’t need much more than a good place to work and a PC with a fast Internet connection. And yet those are only the technical preconditions. Obviously it begins with the question: would telecommuting be appropriate for my company? It could be. Employees who work from home are generally productive, since they spend less time in traffic jams. What’s more, by making telecommuting possible you can sometimes save on workstations in the office and you will probably become more attractive as an employer. But you can also say “no”, for example if the very thing your company’s success is based on is cooperation or if the labour relations in your company are not yet equipped for telecommuting. After all, it entails managers being able to run operations on the basis of results instead of working hours, and this calls for trust and commitment to the company. Oughtn’t you to work on that first? Wouldn’t you first like to train your executive staff in a different form of management? Or are you chiefly looking for solutions to practical questions concerning, for example, rules in the field of working conditions, tax arrangements and pay? AWVN answers your questions. It doesn’t present you with tedious reports but offers practical advice on Alternative Workplace Strategies (sometimes also referred to as “the New World of Work”), labour relations and employment conditions, and everything to do with staff deployment. Your company’s strategy occupies centre stage here. After all, your HR policy must make its contribution to this process. AWVN was founded in 1919 to carry on negotiations on employment conditions with the trade unions on behalf of its members p QUESTIONS RAISED BY CLIENTS How do I make sure that everyone stays full of vitality? And are older employees expensive? You’re well aware of the fact that older employees are having to carry on working for longer. But how do they retain their vitality and keep up with the times? And actually, aren’t older workers very expensive? There are extra days’ leave for older employees – that’s something for which provision is made in the collective labour agreement. But is that the extent of your policy on older employees? Do you think you can see to it that your employees can be put to work in a lasting fashion in that way? Have you thought about how many of your older employees actually need extra days off ? It could be that other tools are needed to keep your employees full of vigour. Use a survey or panel interviews to ask them to tell you themselves what they need to remain available for useful and versatile work. Your employees might want to develop their skills further by means of training or by extending their range of duties. Or they may want to have a greater say in their working hours, which could be brought about through self-rostering. How do you introduce these kinds of changes? What role could the trade unions or a staff council play in this process? How do you remain a good employer, who brings the corporate objectives within closer reach through good employership? AWVN answers your questions. It doesn’t present you with tedious reports but offers practical advice in the field of lasting employability, remuneration, working-hours management and employment conditions. So what do you get for your money at AWVN? Left to right: Network meeting, pointing out and drawing attention to trends during the HR Trends special publication on a subject of topical interest (the flexible labour market). KNOWLEDGE TREND-WATCHING CREATION & INNOVATION p Data gathering, analysis and improvement is one of AWVN’s main activities vis-à-vis its fee-paying members. AWVN sets about this activity using all the different channels at its disposal: on the website and Twitter, by means of electronic newsletters, by distilling information via databases, by organising webinars, information meetings, seminars and workshops, and by publishing practical guidebooks or brochures explaining changes in the law. You are therefore assured of always having reliable, hard facts and figures and up-to-date information on all conceivable HR issues and the legislation and regulations on social security matters and labour law. p AWVN has a good nose for trends: the rise of economies in other parts of the world, resulting in a need for increased labour productivity in the Netherlands; or the exodus of young talent and the ageing of the labour market, meaning people are forced to carry on working for longer. These are two examples of trends that have become apparent over recent years and that AWVN discerned and pointed to back when they were still incipient, and for which AWVN ultimately devised effective policy measures – social innovation and lasting employability, respectively. p At AWVN policy development is closely interwoven with the paid services. Or rather, AWVN strives to see to it that the methods and tools developed by its consultants can be used and applied directly in consulting practice. Innovation and creativity are key concepts in the development. The unique link between theory and practice at AWVN guarantees that you always have state-of-the-art HR tools at your disposal. Outlook formulation and policy development focus on new future-oriented HR issues. Recent examples are innovation in labour relations and the relationship between the employer and the flexitime worker. AWVN also constantly highlights policy in respect of social matters to which attention needs to be paid on a permanent basis. One example of this is the employment conditions policy. In the employment conditions memorandum produced at the end of every year, AWVN lists the spearheads of the forthcoming round of collective bargaining – subjects that need to be given attention if they are to be able to continue to capitalise sufficiently on medium-term developments. In this respect AWVN keeps an eagle eye on the main short-term cost item – wages. For wage increases AWVN propagates creative solutions, such as profit sharing: first earn, then share out. p The AWVN members themselves form a strong network. AWVN sees to it that you regularly meet one another at meetings of the various networks, of which there are some twenty in all, at both regional and national level (the national ones focusing specifically on a particular subject). The networks are all about members having the chance to meet other people in the same line of business in an informal setting, to examine and discuss socio-economic developments in depth, and to exchange experiences and learn from each other. This generates invaluable contacts – also for AWVN itself. Since just like the digital consultations of members, the get-togethers are also designed as an opportunity for you to voice your opinion. AWVN thus gains a clear idea of what is going on in practice. p Thanks to the cooperation with VNO-NCW, AWVN constitutes an important link between in-company practice and political decision-making. But its numerous other contacts in the institutional world mean that AWVN’s influence extends further than that. For example, AWVN maintains close contacts with the Social and Economic Council, the Joint Industrial Labour Council, the Ministry of Social Affairs and Employment and university institutions. In other words, it is in contact with all the relevant players in the Polder Model, including, of course, other employers’ associations and the trade union movement. Indeed, AWVN has been a valued interlocutor of the trade union movement for over ninety years, and this permanent dialogue with the unions is one of the factors contributing to the peaceful industrial climate that so typifies the Netherlands. Wanting to win is in this company’s DNA. Attracting talented people is important, but the next step is making sure those employees stay with us, and that’s where staff involvement is a decisive factor. It sounds clichéd, but Coca-Cola Enterprises has to be a great place to work. Those aren’t empty words, since we are convinced that employees who are committed to and involved in the company perform best. That means going that extra mile, displaying entrepreneurship when it comes to solving problems, and assuming responsibility. What’s more, scientific studies have shown that this works.” “We work with development cycles for our employees, consisting of the pre-setting of objectives, development interviews, development plans, assessment interviews and talent management. We have our own Coca-Cola Enterprise Academy, where employ- ees can take part in programmes in the field of personal skills, but can also learn specific professional skills. These programmes are put together in consultation with the business units.” “Furthermore, we conduct an objective test every two years to see how things stand as regards our employees’ commitment. We do this by means of an independent worldwide survey. We take the conclusions of this survey very seriously, and that’s vital. We react to these results by holding feedback sessions and taking specific measures. The two-yearly survey can have consequences at enterprise level, but can also have repercussions for the way small groups and their managers operate. Since we take the results so seriously, more than 90% of the staff take part in the survey. And indeed, we know that Coca-Cola ranks above the average for comparable companies as far as staff commitment is concerned.” “AWVN supports us partly in this HR strategy but also very specifically in the review of our pension scheme and the maintenance of our job matrix and pay structure and the discussions on these matters with our social partners. Salaries are important, of course they are, but they’re not the most important thing of all; that’s something that’s being demonstrated time and time again. Your relationship with your immediate superiors, training and development possibilities and sustainable enterprise prove in practice to be of far more vital importance. That latter point also implies that you work towards lasting staff employability, for which we are developing programmes together with AWVN. We want to make sure that people continue to work in good health and continue to enjoy working at this company for as long as possible, and that when they’re celebrating a birthday, for example, they’re proud to say Me? I work at Coca-Cola.” “Salary is not the most important thing” mIJKe VOsseN ASSOCIATE DIRECTOR HR BUSINESS PARTNER ORBA is incorporated into APM (AWVN Performance Management) – the management model with which organisations and their Gijs Bannink GENPACT NETHERLANDS “Putting the former Accounting Plaza in a position to stand up to the future is, in a nutshell, what we have been doing since it was acquired by Genpack in April 2012, a process entailing a reputable Dutch organisation being fitted into the world’s largest BPO (business process outsourcing) company. Accounting Plaza originated from Ahold, and did that group’s (and other companies’) personnel administration and financial accounting. That’s a complex, knowledge-intensive process with a high IT content, and one that companies often outsource to a specialised company; hence Ahold’s decision at the time to hive off its back office. For Genpack, which in turn was once General Electric’s back office, the takeover was a strategic one, since it wanted to expand its activities in Europe, in particular in the retail sector. So it was that Accounting Plaza (with its head office in Wormer, offices in Krakow and Brno, and around 700 employees) became part of a dynamic BPO organisation operating worldwide – a competitively geared, growth-oriented organisation with 60 offices and 60,000 employees: in short, en entity in a different category to Accounting Plaza. That process of fitting into Genpack relates to structure, but also, in the rather longer term, culture. Firstly therefore, operations have to be unravelled and certain activities have to be housed elsewhere within Genpact. The same things in reverse also occurs, i.e. that we receive tasks from other offices. Things are well and truly on the move. And all the while regular sales carry on as normal during the alterations.” “The first main subject we tackled after the acquisition was pensions. We were still in Ahold’s pension fund, and partly at their request, we left it. In the space of six months we have made the move to another solid fund (we explicitly did not want an insurance company). We carried out this project together with AWVN, and made sure the utmost care was taken, as was only necessary, since you’re disrupting people’s mindset, you’re encroaching upon their dream that they’ll shortly be receiving 70% of their last-earned wage. The information meetings made the necessary facts clear, as to how pension arrangements are worked out in the Netherlands and what the uncertainties of the system are. These sessions made employees very aware of the situation. The second tough assignment was the collective labour agreement. We attach a lot of importance to this, since in the Dutch BPO market a collective labour agreement represents a kind of quality mark and proof that you are a respectable partner. Together with AWVN, the trade union and the staff council, we set about the job GIJs bANNINK HR-MANAGER with a completely new aim. As many specific rules as possible were stripped, and flounces and furbelows on the subject of employment conditions were expressed in monetary terms and quantified. This was a cost-neutral operation that has led to a benefit budget of 24% on top of the regular wage. You can have that paid out in cash, but you can also use it to buy in all sorts of things in the field of employment conditions through the so-called benefit shop. The advantage for the employee is that he can have his needs in the field of employment conditions more effectively geared to the stage of his life. For the company, meanwhile, the advantage is that the personnel costs are made much more transparent and can be better controlled. And it will make harmonisation of the employment conditions much easier as soon as Genpact’s Dutch division starts recording growth. The company is undergoing major changes and we’re not at the end of the road yet by any manner of means, but changes of direction of this kind are only good if you take account of and are aware of Dutch labour relations. So it’s no coincidence that we often call on AWVN’s services. In addition, we quite simply don’t have enough manpower and we lack the right expertise. So you hire in specialists, whilst taking firm control of the management yourself. That division of roles benefits quality and you keep things moving at a good pace. And that’s necessary in order to guarantee the future of the company.” individual members of staff learn how to work in a more results-oriented manner p AWVN has a unique database containing the data on WHAT MEMBERS HAVE TO SAY ABOUT AWVN “Hiring in specialists; taking control of the management ourselves” 13 WHAT MEMBERS HAVE TO SAY ABOUT AWVN Jurgen Story 1 UNILEVER BENELUX “Unilever has set itself the worldwide objective of doubling the company’s size and at the same time reducing our impact on the environment and increasing the positive effect we have on society. Striving for sustainable growth of this kind is in our genes. In light of social developments it is also the only conceivable growth strategy for that matter, and one that we have set out in the Unilever Sustainable Living Plan. Anyone who fails to endorse this plan or who thinks that sustainability is just so much hot air to be trumpeted from the dais is not suitable for employment with us.” “Our HR policy is directed at bringing the company’s central objective closer; Unilever’s HR staff are business partners for the management at all levels. In this respect for me AWVN plays an important role as a sparring partner. Are we really and truly on the right path? How does our approach relate to those adopted by other companies? Are we performing well and could we be doing better? AWVN challenges us with these issues and has unique knowledge and know-how at its disposal.” “It might sound pretentious, but Unilever wants to attract the best people on the labour market and make sure they want to stay with the company. Only by recruiting and retaining the best staff will we be able to carry on innovating and continue to be the best. Unilever also focuses on diversity. We want to have a diverse range of employees, not just as regards the proportion of men and women, but also in terms of diversity of cultures. We are convinced that synergies arise when people from different backgrounds look at the same problem. So line managers are trained not to take on clones of themselves. On the contrary, it is the presence of different cultures and different characters that helps enable an organisation to grow.” “From a certain job grade upwards, we also assess our employees on the basis of our ‘standards of leadership’. This involves matters relating to attitude and skills: have they constantly placed the focus on our customers, are they actiondriven, do they have the capacity to build teams and achieve results, and do they assume their responsibility? As and when employees score better in respect of such leadership abilities, so this is also directly reflected in their pay.” “Remuneration policy does not concern only the fixed salary by a long chalk. There is a clear need among employees to have bonuses geared more to individual performance, and that’s something we’re busy working on at the moment. And we also look at other matters that employees find important, such as the possibility of being able to work from home for part of the week, for example. These are things that the staff are asking for, and finding an answer to these requests is ultimately only good for business.” “We want to be the best” JUrGeN sTOrY HR DIRECTOR EMPLOYEE / INDUSTRIAL RELATIONS & SUPPLY CHAIN BENELUX pay and other employment conditions relating to no fewer than four million employees in the Netherlands p GET a HEaD-STaRT, TOO, anD JOIn awvn! membership Apart from affiliation as a regular member, you can also join AWVN in the capacity of prospective member.
